Psychological safety in teams

Psychological safety describes the shared expectation in a team that a mistake, a question or an objection carries no penalty. Where it is missing, problems surface late, and usually from outside.

How you notice it

  • Nobody objects in the meeting, everybody objects in the corridor afterwards
  • Mistakes only appear once they can no longer be hidden
  • Questions are introduced with an apology
  • New joiners stop asking questions after three months
  • Bad news reaches you by detour

What it is not

Psychological safety means neither harmony nor low standards. Teams with high safety argue more often about the substance, because arguing costs nothing. Standards and safety belong together: high expectations of the result, low fear for the person.

It is also not a property of individuals. The same person speaks openly in one team and not at all in another. Safety is created in the team and strongly shaped by leadership.

What leadership can do

  • Name your own mistakes first, briefly and without drama
  • Answer an objection with a question rather than an explanation
  • Deliberately ask those who have not spoken yet
  • Value follow-up questions, also when they break the schedule
  • After a mistake ask about the cause in the system first, the person second

The difference in everyday work

A single reaction shapes more than any announcement. If one person is put down once for an uncomfortable question, the whole team has the information. The reverse works the same way: someone thanked for reporting a mistake early will report the next one early too.

How we work on this

In team development we first make the current picture visible, anonymously and without judgement. After that we work on the situations where somebody recently stayed quiet. The day ends with a handful of agreements everyone can be measured against, leadership included.

Does that sound like your situation?
